AI SEO Tools for Small Businesses: What Is Worth Paying For

If you run a small business, the AI SEO tool market is designed to make you feel behind. Every listicle opens with a warning that your competitors are already being cited by ChatGPT, then recommends a stack costing more per month than your entire marketing budget.

Here is the more useful framing. A tool is worth paying for when it answers a question you are already asking and cannot answer for free. For a business with one to twenty people, one website and a handful of services, that threshold arrives later than the vendors would like — and often not at all in the first year.

This guide is written for that business. It covers what you can do for nothing, exactly when paying starts to make sense, which of the cheap options are actually worth it, what to ignore at your size, and a realistic ninety-day plan. Prices were checked against vendor pages on 3 August 2026.

Start with the uncomfortable question

Before any tool discussion: are your pages indexed by Google, and does your site answer questions directly?

We ask this first because it decides everything else. Google’s own documentation on AI features states the eligibility path plainly — a page must be indexed, eligible to appear in Search with a snippet, and meet Search’s technical requirements. Google adds that there are no additional requirements to appear in AI Overviews or AI Mode and no special optimisations necessary, and that you do not need to create new machine-readable files, AI text files or markup.

Read that as good news, because it is. There is no separate AI index to get into, no special file to publish, no new discipline to buy. If your site is healthy and answers questions clearly, you are already eligible. If it is not, no subscription changes that.

So the honest sequence for a small business is: fix retrieval, improve extraction, build reputation, and only then measure with a paid tool. Most of the businesses we speak to are somewhere in the first two steps and shopping for the fourth.

The four free tools you already have

These cost nothing, and between them they answer most of what a small business needs to know for the first six to twelve months.

Google Search Console. The single most important free tool, and the one most small businesses have either never set up or never opened. It tells you authoritatively which pages Google has indexed — the failure that silently disqualifies you from everything else. It also shows impressions and clicks per query. One useful signal in 2026: impressions now include appearances inside AI Overviews without distinguishing them, so if impressions climb while clicks stay flat, you may be appearing in AI answers that are not sending traffic. GA4. There is now a native “AI Assistants” default channel covering arrivals from sources like ChatGPT, Gemini, Deepseek, Copilot and Grok. Two caveats you must hold in mind or the number will mislead you. First, traffic from AI Overviews and AI Mode is explicitly excluded from that channel and classified as Organic Search — and in Singapore, where Google holds about 92% of search, that is the surface that matters most. Second, many AI referrals arrive with no referrer at all and land in Direct. The channel is real and worth watching; it is not a complete picture of your AI traffic. Google Business Profile. For any business serving Singapore customers locally, this is disproportionately valuable and completely free. Consistent, complete, accurate business facts are exactly the kind of signal that keeps a model from preferring a competitor whose details are clearer. Bing Webmaster Tools. Ten minutes to set up. Bing is only 3.37% of Singapore search, but it plays a role in some AI retrieval paths, and the tool is free.

Add to those the free tiers from the paid vendors: Ahrefs offers a free plan for your own site plus a free AI visibility checker, and Semrush’s free tier gives ten daily searches, up to five projects, site audits on 100 pages and ten tracked keywords. Neither is generous. Both are enough for a baseline.

The thirty-minute monthly routine that replaces a subscription

This is the core recommendation of this guide. Done properly once a month, it gives a small business most of what a USD 189 tracker would, for the cost of half an hour.

  1. Write ten prompts, once. Real questions, not keywords. For an accounting firm: “best small business accountant in Singapore”, “how much does a company secretary cost in Singapore”, “do I need an auditor for my Singapore Pte Ltd”. Mix category, comparison and problem-shaped questions. Save them; you will reuse this list every month.
  2. Run all ten in four places. Google (note whether an AI Overview appears, and who it cites), ChatGPT, Gemini and Perplexity. Use a logged-out or private window so your own history does not flatter the result.
  3. Record three columns per prompt: were you named, which competitors were named, which sources were cited.
  4. Read the cited sources. This is the step with the highest return and the one everyone skips. If the same directory, forum thread or industry publication keeps appearing, you have found where your market’s reputation actually lives — and a place you can realistically get mentioned.
  5. Repeat monthly, same prompts, same day of the month. Consistency is what turns this from an anecdote into a trend.

A word on interpretation. These answers are non-deterministic — the same prompt can produce different sources on consecutive runs. Do not react to a single month’s movement. You are looking for a direction over a quarter, not a reading.

The three conditions that justify paying

Spend when at least two of these are true, not before.

One: your free check keeps coming back inconsistent. If you are named in some months and missing in others across the same prompts, you have a real share-of-voice question, and manual sampling at once a month is too coarse to answer it. Daily automated tracking is genuinely better here.

Two: a named competitor is winning and you need to know why. The competitor-comparison view is the feature that most justifies the money. Manually reconstructing which competitor appears for which prompt across four engines is tedious; tools do it well.

Three: someone else needs the report. A board, an investor, a partner, or the person who signs off the marketing budget. If you need a defensible chart on a schedule, buy the tool. Building it by hand every month costs more than USD 29 of your time.

What is not a reason: a competitor mentioned they use one, an article said you are falling behind, or a vendor’s free trial produced an alarming score. Alarming scores are the product.

The two USD 29 options are not competing for the same job, which is worth being clear about. Otterly Lite tracks AI visibility and does nothing else. Ahrefs Starter is entry-level classic SEO data. If your site has thin content and few links, the second addresses your actual constraint. If your fundamentals are sound and you are trying to measure AI share of voice, the first does.

Note also the jump from USD 29 to USD 129. There is very little between them. That gap is a useful forcing function: if 15 prompts genuinely will not cover your business, you are probably past small-business tooling and should read the full tools comparison.

What to skip at your size

  • Enterprise visibility platforms. Anything requiring a sales call to learn the price is not built for a twelve-person company. You will pay for multi-brand and multi-market features you do not have.
  • Running a full suite and a standalone tracker. The most common overspend we see. Pick one until you can articulate what the second adds.
  • Paying for llms.txt implementation. Adoption sits around 10% of domains, no major AI company has committed to reading it in production as of Q1 2026, and Google’s documentation says you do not need AI text files. SE Ranking’s own model became more accurate when the llms.txt variable was removed — it added noise, not signal. It is genuinely useful if developers consume your documentation. It is not a visibility tactic.
  • Buying schema markup as an AI visibility lever. Ahrefs studied 1,885 pages that added JSON-LD between August 2025 and March 2026 against roughly 4,000 controls and found no citation lift, and a small statistically significant negative effect on AI Overviews. Schema is still worth doing for rich results in classic search. Just buy it for the right reason.
  • AI content generators bought as SEO tools. They draft; they do not measure and they do not improve visibility on their own. The GEO research found that what correlates with citation is statistics, cited sources and quoted authorities — exactly what generic drafts lack unless you add them.

A realistic ninety-day plan

This is roughly the sequence we would run for a small Singapore business starting from nothing. It assumes a few hours a month, not a full-time marketer.

Days 1 to 30: see clearly, spend nothing. Set up or reopen Search Console and confirm your money pages are indexed. Set up GA4 if it is not already running, and find the AI Assistants channel so you know where it lives. Complete your Google Business Profile properly. Write your ten prompts and run the manual check for the first time. Record the baseline. Fix anything Search Console flags as not indexed — that is the highest-return work available to you and it is free.

Days 31 to 60: make your pages extractable. Take your five most commercially important pages and rewrite the openings so the direct answer appears in the first two sentences under a heading that matches the question a customer would ask. Add a genuine FAQ to each. Move any prices, specifications or numbers out of images and into text and tables. Put a named author with real credentials on your key content. Days 61 to 90: build the signals that live off your site. This is the slow part and the part that compounds. Get listed accurately in the industry directories your manual check showed being cited. Publish one piece of genuinely original information — your own pricing data, a benchmark from your own operations, a survey of your customers. Ask satisfied customers for Google reviews. Look for legitimate opportunities to be quoted or mentioned by industry publications. Run the manual check a third time, then decide, with three months of your own data in front of you, whether a paid tool is warranted.

Ninety days is not long enough to see a transformation, and any agency promising one is overselling. It is long enough to fix the disqualifying problems and know where you stand.

What about grants?

A fair question for a Singapore SME, and one that gets misrepresented often enough to be worth stating carefully.

Grant support is tied to specific pre-approved solutions, not to software subscriptions in general and not to ongoing marketing retainers. A USD 29 AI visibility tracker is not grant-claimable simply because it is marketing software. Ad spend and ongoing retainers are generally not claimable either. Where a pre-approved solution exists that matches what you need, the business applies for and manages the grant itself — there is no legitimate arrangement where an agency handles that for you in exchange for the grant money.

For a small business in Singapore, the correct AI SEO tool stack for the next quarter is almost certainly free. Search Console tells you whether you are eligible at all. GA4 tells you what arrived. Your Google Business Profile does more for local visibility than any tracker. And a spreadsheet with ten prompts, run monthly, tells you what the expensive dashboards would tell you at a resolution you can actually act on.

When you outgrow that — and you will know, because you will have a specific question the spreadsheet cannot answer — USD 29 a month buys daily tracking. That is the whole progression. Anything more elaborate at this size is a tooling decision made from anxiety rather than need.

The work that moves the needle is unglamorous and unchanged: be findable, answer questions directly, and be worth citing.
